The story

Growth outpaced the structure built to support it.

As “the bridge to local government and residents as well as the voice of tourism,” the Greater Mystic Chamber of Commerce (GMCC) is a nonprofit serving the economically diverse Greater Mystic area. Since 1937, GMCC has been engaging with the community — providing member businesses with visibility, networking, resources, and advocacy, marketing Mystic as a destination, organizing a robust annual calendar of events, and running youth workforce programs.

Under the leadership of Bruce Flax, membership numbers increased by 30% and community engagement events increased by 140%. That rapid growth created tension: the chamber was managing the broad, heterogeneous membership of a much larger organization with the operational structure of an earlier-stage one.

To expand their bandwidth, GMCC enlisted New Perspective Consulting to shape and implement a new long-term productivity and growth strategy.

The solution

From chaos to clarity, one step at a time.

Step 1

See Clearly

We didn't sell a solution before understanding the problem. In Phase 1, through a Nonprofit Operational Workshop, we supported GMCC in identifying their core issues and creating tangible deliverables to give direction to GMCC's future. Intake surveys surfaced the same response: GMCC lacked the operational structure to match its organizational growth. That idea became the anchor for the solution, framing GMCC's struggle as growth, not failure.

We visualized the current state of all ongoing tasks, highlighting where the structure was being stretched and where it was failing. With our support, the chamber then mapped the future: clearer lines between roles, reduced strain from inbound community requests, and targetable metrics. We also presented a solution starter list, designating specific tasks to specific members, and encouraged them to choose two or three of five immediate recommendations to kickstart change.

Step 2

Align Intentionally

In Phase 2, we moved from identifying what was wrong to defining what was right. We opened the strategic planning workshop by asking each member to finish a single sentence: “GMCC is ready to ____.” The answers came back ambitious: organize, evolve, be recognized nationally, take over the world. No one said stabilize. No one said slow down.

Over the course of a single day, we guided the committee from broad aspiration to concrete direction, landing first on a shared identity: GMCC as a Tourism & Community Leader, with a proposed mission to serve as “a catalyst for commerce, culture, and connection across Greater Mystic and beyond.”

Step 3

Build the Roadmap

With a shared direction in place, we built the structure to support it. Six strategic pillars emerged to organize GMCC's work from 2026 through 2028: Organizational Structure & Talent, Regional Influence & Growth, Marketing & Communication, Membership Value & Retention, Financial Stability & Revenue Growth, and Board Governance & Leadership. Simple but powerful, the pillars became a filter for every future priority and decision.

Two lanes illustrate the shift most clearly. The first was Organizational Structure & Talent: GMCC could not sustainably pursue its ambitions with its current structure, so the plan made a deliberate sequencing choice — define roles and silos before hiring, so new capacity would relieve the strain rather than replicate it.

The second surfaced one of the engagement's most significant insights. Beneath GMCC's marketing challenges sat a striking disconnect: 75% of members felt no connection to tourism, even though tourism drives the entire local economy. We helped GMCC name this as the central messaging gap to close, reframing a communications problem as a retention strategy.

The final stretch of the day moved from direction to execution, translating the six pillars into a three-year roadmap. The 2026 priorities were synthesized into twelve quick-start actions, ranging from documenting staff roles to filling a vacant Treasurer position and launching a new website — action paired with accountability, plus target metrics GMCC could check quarterly.

The backbone of the entire process was preparation the committee never saw. Before the sessions, we analyzed the team's responses and goals to map where the group already agreed and where productive tension lived, allowing us to hold the hardest conversations in the right moments rather than letting them surface and stall progress.

Step 4

Move Forward with Confidence

GMCC left with a living strategic plan they had built themselves — guiding their decisions, priorities, and growth through 2028.

Success doesn't just mean having a plan — it means being able to implement and use it. Our goal is to build sustainability, not dependency. Within months of the March session, GMCC had already turned its roadmap into motion: filling the vacant treasurer position and hiring an event director, preparing and sending a membership survey to gauge member value, stabilizing their financials, and finalizing a full website rebuild targeted for Q3. GMCC is also now diagnosing what still needs improvement within its organizational structure, providing better support to ongoing projects and alignment with their strategic goals.

Early signs of progress are visible in the numbers as well. Since October 2025, GMCC's membership has grown to over 800, and the number of annual ribbon cuttings has tripled — a signal that the organization's renewed focus is translating into reach.
